How Pankoon decides when a piece is finished starts on the face of the fabric under hard daylight or a 5000K task lamp, not under soft evening bulbs that hide tension problems. I look for coverage first. Satin stitch on a leaf or letter must pack so that base fabric does not flash through when the cloth is held at a 45-degree angle to the light. Gaps of more than about 0.5 mm between parallel satin strokes mean the area goes back under the needle with one extra strand or a tighter angle, depending on the design.
Chain stitch lines have to stay even in loop size. A chain that fattens and thins along a stem is a tension fault, not a style choice. Backstitch outlines should sit on the surface without tunneling. If the outline sinks into the weave, the stitcher pulled too hard on a light cotton jersey (typically 140–180 gsm for our tees) and the fabric will pucker after the first cold wash.
French knots are counted by design, then sampled by touch. Each knot should hold when I brush it lightly with a fingernail. A knot that slides off its stem was under-wrapped or landed on too few fabric threads. We re-stitch those. Seed stitches and scattered fill must look intentional: density within a region stays consistent within roughly 10–15% by eye across a 2 cm square. Machine fill is dead even. Hand fill has life, but not random bald patches next to jammed clusters.
Strand count is locked in the design notes before the first stitch goes in. Most line work on apparel runs 2 or 3 strands of six-strand cotton floss. Full satin on bold motifs often uses 3 or 4. Silk is rarer on heavy-wear zones because it abrades faster at collar and cuff. When the piece reaches final check, the strand count on the reverse must match the notes. A section worked in 6 strands where the plan called for 3 will look raised and stiff and usually fails the hand-feel test even if the front looks lush.
The reverse of the work has to show controlled travel, secure ends, and no long floats that will snag a fingernail or catch in the wash. I flip every garment. This is non-negotiable. A clean front with a chaotic back is not finished for a piece that will be worn against skin and put through a machine on cold (see I flip every garment).
Ends are woven under neighboring stitches for at least 1.5–2 cm, or finished with a small waste knot buried in dense satin where the design allows. Loose tails longer than about 4 mm on the reverse get trimmed or re-secured. Long diagonal travels across open fabric are clipped and restarted. On stretch knits, those travels pull when the body moves and create drag lines on the face.
I also check that dark floss did not ghost through a light fabric from messy reverse packing. If a black outline sat too heavily on a pale 160 gsm cotton, and the reverse shows thick knots stacked in one spot, that area can shadow on the front after washing. The fix is usually to redistribute or rework the reverse, not to add more stitch on the face.

Satin stitch edges fail most often when the stitcher changes angle mid-shape without a deliberate turn. The edge looks chewed. We rework that edge in the original direction or split the shape into two satin fields with a shared center line. Second most common fail is French knots on jersey: the needle opened a hole and the knot sits in a dimple. Those come out and go back in with a sharper needle and a slightly looser fabric tension in the hoop or frame.
Third is outline drift. A backstitch border that wanders more than about 1 mm off the marked line on a small motif reads as unfinished even if every stitch is secure. We unpick and restitch rather than “correct” with a second outline that thickens the design past the plan.

A piece can fail one row of that table and still be saved in hours. Fail three rows and it often costs less time to restitch a zone than to nurse every fault.
What gets set aside is anything that will not survive real wear without becoming a repair project for the owner. Puckered chest motifs on a tee are the classic example. Pucker shows when the stitch density is high and the fabric was tensioned too hard in the hoop. After release, the cloth cups. Heat from a dryer would make it worse; we never use that as a “fix.” The honest path is unpicking the dense area, letting the knit recover, and restitching with slightly longer satin strokes or one fewer strand.
Color problems set a piece aside too. If two skeins of the “same” shade sit next to each other and the join is visible in daylight, we do not ship and hope the owner only wears it indoors. Cotton floss batches vary. We either blend across the boundary with mixed strands or restitch the block from one skein. Bleed risk on a new dye lot means a cold-water swatch test on scrap before the garment is cleared.
Structural faults set work aside without debate. A needle split in the placket stitching of the base garment, a pulled thread in the jersey under a dense motif, or a hoop mark that did not steam out: those are garment faults first. Embroidery cannot hide a damaged ground cloth for long. The piece waits for repair or becomes a studio sample.
Time is part of the decision but not the decider. A small sleeve motif might take 3–5 hours of stitching. A full chest composition can run 15–40 hours depending on fill. Final QC itself usually takes 20–45 minutes for a simple piece and up to about 90 minutes when reverse work is dense. If QC finds a fault at hour 38 of a 40-hour piece, we still rework. The hours already spent do not lower the bar. That is the economics of small-batch handwork: the cost of a redo is lower than the cost of a return and a broken trust in wearable art.

Finished does not mean the moment the last French knot is tied. After the last stitch, the piece rests flat for a few hours so the fibers and any residual hoop memory settle. Then comes the light check, reverse check, hand-feel pass, and a gentle steam from the reverse if the fiber content allows (cotton yes at low steam; test silk; avoid crushing raised knots). Labels and care notes go on only after the stitch pass clears.
Care instructions that ship with a cleared piece stay simple and true: wash cold, inside out, mesh bag, mild detergent, air dry flat or hang. No hot dryer. No bleach. Those rules protect floss twist and fabric recovery. A piece that only looks finished in the studio but cannot take that wash is not finished for Pankoon.
Real handwork shows tiny variation in stitch length and a reverse that is ordered but not identical from unit to unit. Machine embroidery often shows a uniform underlay, identical run order, and a back that looks like a printed path. At sign-off we want human consistency, not robotic sameness. If two “identical” designs in a batch have the exact same reverse travel map and zero knot personality, we treat that as a red flag for process, not as a quality win (see handwork from a machine run).
Hold your garment to a window. Look for fabric flash in satin, dimpled knots, and outline drift. Turn it inside out. Trim only truly loose tails if you know how to secure them; otherwise leave secure woven ends alone.
